l DMAIC的来历 (介绍美国Sixsigma 以及日本PDCA的理论,DMAIC的好处和优势)

Ø  用一个煮鸡蛋的故事讲解:平均和离散,过程,换成钱的指标,客户声音,关键指标,统计的方法,DMAIC的思路

l 用案例“上班不迟到”来讲解整个DMAIC解决问题的整个过程

Ø  战略意图 (是什么动机?为什么改变?)解决什么问题?过程是怎样的?如何制定目标?

Ø  过程的现状如何测量?

Ø  还有别的过程可以实现吗?如何从数据看到差异?迟到的原因是什么呢?可控因素有哪些?收集哪些数据?

Ø  清晰化目标,研究其他可能性, 比较不同方案的稳定性, 验证结果

Ø  怎样应对突发事件?如何防止犯同样的错误?

第二天(目标:学员现场提出实际问题来练习解决问题过程中的工具和思路)

Day One Objectives: Use real case to introduce the problem solving process)

l Background of DMAIC (Introduce Sixsigma from US and PDCA from Japan. Talk about the benefit and advantage of DMAIC)

Ø Use a simple story of how to cook egg to demonstrate some basic concepts and terms of DMAIC including average and variation, process, COQ and CoPQ, VOC, KPI, simple statistics

l Use a case “not late to work” to go through the whole problem solving process

Ø Intent what’s the intent?why change?)

Ø D: What problem to solve? What’s the process? How to set a goal

Ø MHow to measure the process

Ø A: Are there any other processes to fulfill the goal? How to find the difference from the dataWhat’s the root cause of late? What factors are controllable? What data to collect?

Ø I: Set the clear goal, analyze other possibilities, compare different solutions, test the results

Ø C: How to deal with the unexpected things? How to prevent the same problem happened again?

Day 2 Objectives: Use a real case “Make sure on-time delivery to customer” to practices the tools and the problem solving process
